Funding an HVAC business through its seasons

Stocking for the heat wave, surviving the shoulder months.

HVAC runs on two peaks and two troughs: cooling season, heating season, and the shoulder months between. The money problems are equally predictable — buying units and parts before each peak, and carrying trained technicians through the quiet weeks so they are still yours when the phones start.

Pre-season stock is the whole game

Units bought ahead of the peak are cheaper and available; units bought during it are neither. A deliberate pre-season buy funded with working capital — sized to last season's installs — turns the busiest weeks into pure execution instead of supplier scrambles. The payback is visible in the season itself.

Shoulder months and the payroll you must keep

Letting technicians go in the trough and rehiring for the peak costs more than it saves — training, certification and the jobs turned away while short-handed. A line of credit drawn through the shoulder weeks and repaid across the peak keeps the crew whole and costs nothing in the months it sits unused. Service-agreement income helps here twice: it smooths the trough and reads as recurring deposits to an underwriter.

Financing what you install

Offering customers a financed install without funding the float yourself means your cash buys the unit while their payments trickle in. If a meaningful share of jobs are financed installs, the receivable timing belongs in your funding plan — and vans, recovery machines and diagnostic kit belong on equipment finance, not in the working cash.

Reading an HVAC file

Seasonal statements are expected; unexplained ones are not. Say where your peaks fall, keep the account out of overdraft through the shoulder, and apply at strength before the buying season. New-build construction work is read differently from service revenue — flag the split if you carry both.

One more seasonal habit worth building: log last year's weekly install and service revenue and set this year's pre-season buy against it. The pattern repeats more than it feels like it does, and a stated, evidenced season is the difference between a file that needs explaining and one that explains itself.
